Red to Green™Project rescue for Salesforce and Sitecore
When a Salesforce or Sitecore programme is late, over budget or losing its users, Red to Green™ is how Arcsen brings it back. We assess it independently, stabilize what the business depends on, and deliver the roadmap, with the status reported in red, amber and green every week.
- Salesforce and Sitecore
- Takeovers mid-programme
- Arabic and English
- Weekly RAG status
Is this you?
Signs a programme is in the red.
Programmes rarely fail in one go. They drift, one missed date and one workaround at a time, until the platform costs more than it returns. If three or more of these sound familiar, it is time for triage.
Go-live keeps moving
Dates slip, scope grows, and nobody can say with confidence when the platform will be live.
Releases break things
Every deployment brings regressions, so the team ships less often and tests by hand.
Users work around it
Sales and service teams keep their real work in spreadsheets and email, and the dashboards stop matching the business.
Integrations fail quietly
Records go missing between the CRM, the ERP and the website, and a customer is the first to notice.
The site is slow or fragile
Pages load slowly on mobile, publishing fails, and editors need a developer for simple changes.
Arabic comes second
Right-to-left layouts break, Arabic content lags behind English, and the Arabic pages are hard to find in search.
Nobody owns the code
Documentation is thin, environments are out of step, and the knowledge left with the last partner.
Licences outpace adoption
The platform costs more every year while fewer people use it.
Three stages. One direction.
Every Red to Green™ engagement runs the same way, whichever platform it starts on. Triage can build on our free Salesforce Health Check or Sitecore Health Check.

Two platforms, one plan
What we recover on each platform.
Salesforce
Orgs that stopped serving the business.
- Code and automation: Apex, flows and triggers that fail, clash or hit platform limits
- Security and sharing: organization-wide defaults, roles and permission sets that match how the business works
- Data: duplicates, broken migrations and records nobody trusts
- Integrations: ERP, marketing and web connections, including MuleSoft
- Quoting and contracts: CPQ, approvals and document generation that slow the deal down
- Portals and service: Experience Cloud and Service Cloud set-ups that customers and agents avoid
- Adoption: page layouts, process fit and training that bring users back
Sitecore
Sites that are slow, stuck or hard to change.
- Stalled upgrades and migrations: XP and XM upgrades or SitecoreAI moves that lost their way, finished with ArcShift™
- Performance: slow pages, caching and hosting that fail under load
- Publishing and workflow: failed publishes and approvals editors work around
- Front end: headless and Next.js builds that are hard to change
- Personalization: rules, goals and audiences that never went live
- Arabic: right-to-left defects, hreflang pairs and Arabic search
- Integrations: Salesforce, commerce, DAM and search connections
Changing partners
Taking over from another partner, mid-programme.
Recovery often starts with a handover. We take over the repositories, environments, backlog, open defects and third-party contracts, run a structured handover with the outgoing partner where we can, and rebuild the missing knowledge where we cannot. Your users keep working throughout.
In practice
Stabilize first, then build.

flynas: the Salesforce platform behind B2B distribution
For the Saudi airline flynas, Phase 0 restores the Salesforce commercial platform behind its B2B distribution business: accounts, contracts, approvals, signatures and budgets on a secure, governed base. Phase 1 builds the target state on that foundation, from incentives and forecasting to service, reporting and mobile CRM.

FAQ
Before you ask.
What is Red to Green™?
Red to Green™ is Arcsen’s programme for recovering Salesforce and Sitecore programmes that are late, over budget or losing their users. It runs in three stages, triage, stabilize and recover, with the status reported in red, amber and green every week.
Do we need our current partner’s cooperation?
It helps, and we run a structured handover with them when we can. When we cannot, we recover what we need from the platform itself: code, configuration, environments, data and the backlog.
Will you rebuild everything?
Rebuilding is one option in the recovery plan, costed next to fixing what is there. You choose with the numbers in front of you, and we start with whatever protects the business first.
How quickly can you start?
Triage starts as soon as we have access to the platform and time with the people who run it. For a first look before that, the free Salesforce Health Check or Sitecore Health Check gives you a scored report in ten working days.
What happens to a stalled SitecoreAI migration?
Red to Green™ stabilizes the programme, and ArcShift™, our SitecoreAI migration accelerator, finishes the move.
How do you recover a heavily customized Salesforce org?
Triage scores the code, automation and data model, and the recovery plan sets out what to fix, what to retire and what to move back onto standard Salesforce features.
What if the CRM and the website both need recovery?
Our Salesforce and Sitecore teams work under one plan, so the CRM, the website and the integrations between them are recovered together.
How are Arabic and English handled?
Our teams work in Arabic and English, and every fix is tested in both languages, right to left included.
